AI Is Eating Your Search Traffic: A Founder’s GEO Playbook
When Google shows an AI-generated summary at the top of the results, people click a traditional link just 8% of the time — against 15% when there’s no summary — and they click a link inside the summary only 1% of the time (Pew Research Center, July 2025). Ahrefs, looking at 300,000 keywords, found a 58% lower click-through rate where an AI Overview appears (February 2026). The traffic you built an SEO strategy to capture is being answered before the click.
This is the most important shift in marketing since mobile, and most SMEs are still optimising for a search results page that’s disappearing. Here’s the honest read and what to do.
The click is disappearing
The numbers are stark and consistent. Beyond the click-through drop, Pew found browsing sessions ended 26% of the time after an AI summary appeared, versus 16% without one — people get their answer and leave. AI Overviews showed up on roughly 15–18% of Google searches through 2025 and have been volatile, spiking past 24% mid-year before settling (Semrush, Pew).
For a business that depends on organic search for discovery, this is a structural threat, not a blip. The page that sent you free traffic now often satisfies the query itself. Ranking first matters less when first place sits below an answer the user never scrolls past.
But AI traffic is small, growing fast, and converts
The other half of the story is the opportunity. Referrals from AI platforms to top websites were up 357% year on year by June 2025, with ChatGPT alone driving more than 80% of AI referrals to the top 1,000 domains (Similarweb). Over the 2025 holiday season, retail traffic from generative-AI sources rose 693% year on year (Adobe Analytics).
And this traffic is good. Adobe found shoppers arriving from generative-AI sources converted 31% more than other visitors, spent 45% more time on site, and bounced 33% less. The base is still small, but it’s high-intent and compounding. A visitor who arrives via an AI assistant has often already been pre-qualified by the conversation that sent them.
The new game is being cited, not ranked
The discipline emerging here is generative engine optimisation — getting your brand and content surfaced and cited inside AI answers, not just ranked on a results page. Gartner predicted traditional search volume would fall 25% by 2026 as users shift to AI assistants. Treat that as a forecast, not a fact, but the direction matches everything the click data shows.
Practically, GEO rewards content that AI systems can quote with confidence: clear, factual, well-structured answers to real questions, with specifics and sources. The thin, keyword-stuffed page that scraped rankings is exactly what AI summarisers skip. This favours operators with genuine expertise — which is good news for a founder-led brand and bad news for content mills. It’s the same content philosophy we apply to thought-leadership: say something true and specific, or don’t publish.
Agents are coming to marketing — slowly
Further out, AI agents will act, not just answer. But the adoption curve is honest about itself: Salesforce found 76% of marketers use some AI, yet only 13% use agentic AI today (State of Marketing, 2026). Gartner expects 60% of brands to use agentic AI for one-to-one interactions by 2028 — while also predicting that over 40% of agentic-AI projects will be cancelled by the end of 2027.
The takeaway for an SME: don’t chase agents yet, but build the foundation they’ll need — clean data, structured content, clear customer journeys. The brands that win the agent era are the ones whose information is already legible to machines.
A founder’s GEO starter moves
- Answer real questions directly. Lead pages and sections with a clear, factual answer an AI can quote. Bury the answer and you won’t be cited.
- Add specifics and sources. Numbers, dates, and named references make your content safe for an AI to surface.
- Track AI referrals separately. Watch traffic from ChatGPT, Perplexity, and AI Overviews — it’s small but it converts; you want to know what’s working.
- Don’t abandon SEO. It still drives most discovery; you’re adding a layer, not replacing one.
- Structure your data now. Clean product info and clear journeys are the groundwork for the agent era.
The honest trade-off
GEO is real but immature, and the measurement is worse than the hype admits. You can’t yet track LLM citations the way you track search rankings, attribution is murky, and the AI-referral base is still a fraction of total traffic. Anyone selling you a precise “GEO ROI” is guessing. Pour the whole budget into it and you’ll be optimising for a channel you can’t measure while neglecting the one that still pays the bills.
The balanced move is to keep SEO running, shift your content toward genuinely citable substance, and instrument AI traffic so you learn as the channel grows. Position for the shift without betting the business on its timing.

Search is being answered before the click, and a smaller but higher-converting stream is arriving from AI assistants instead. Write content worth citing, track AI referrals, keep your SEO foundation, and get your data structured for the agents coming next.
